Move to bare metal when any of these is true: steal becomes visible under load, the workload needs every thread of one socket, NVMe queue depth is the product itself, or IPMI plus a chosen RAID layout is a hard requirement. The four signals, in order

Steal first: a few persistent percent means a neighbour is eating your clock, and a bigger slice only postpones it. Second, resident memory pressing into swap — once the NVMe absorbs what RAM should hold, the disk becomes the bottleneck no plan resize fixes cheaply. Third, sustained write bandwidth: databases and chainstate punish shared queues first, and only metal gives you the RAID level of your choosing (0/1 on every unit, 5/10 from Fortress up). Upgrade when the hypervisor is the bottleneck

Provisioning differs — roughly a minute for a VM, 2–4 hours for a dressed rack — so schedule migrations against a maintenance window you can actually keep.
